Replacing heater matrix?

I need to replace the heater matrix on my 2000 Toyota 2.4 Hi ace Powervan.I don't want to remove the dashboard complete & have been told it can be done without all the dash being removed.It looks very cramped under there.Any ideas?Thanks.
