rotting rafters?

I have a problem with the ends of some rafters that are rotting. I believe the cause was the old roof had built in gutters; the water would just pour over the roof rather than flow out like a normal gutter system would do. Anyway, this is a big problem as I know I need to fix it now, but how do I do it?

Not knowing how much rotting you have, if it's just the ends, what i would do is on each existing rafter, sandwich the old ones with new. Try to determine how far up on old rafter to where there's good wood.
Then out on the ends cut off even and same angle--attach a facing board on then your guttering.
