how can I repair a pocket hole with out using the iron-on
replacement pockets. they're too stiff?

If the hole is at the bottom, just run a line of stitching across the pocket above the hole. It will make your pocket less deep, but is a quick fix. Another method is to undo the seam at the bottom of the pocket, put a soft material patch over the hole, and then sew up the bottom seam again.
